Migros, a grocery retailer with more than 2,000 stores ranging from convenience outlets to hypermarkets, about $4 billion in annual revenue, 30,000 SKUs and 11 distribution centres, uses invent.ai's AI platform for inventory forecasting and replenishment, according to a case study published by invent.ai in February 2025. The retailer wanted to reduce inventory to improve cash flow while keeping products available across store and e-commerce fulfilment, and its traditional systems and manual processes could not keep up with promotions, seasonal demand and supply constraints.
After evaluating several providers, Migros chose invent.ai and ran a pilot in 200 stores before expanding to all 11 distribution centres and 2,000 stores. The system tracks inventory and forecasts demand at product-store-day level, with adaptive forecast models that adjust automatically to trends, outliers and lost sales. Replenishment logic is tailored to categories such as perishables, seasonal items and fast-moving goods, covers e-commerce orders fulfilled from stores alongside regular retail, and coordinates multiple suppliers and warehouses. invent.ai says its platform makes more than 20 million inventory decisions a day, factoring in strategic, financial and operational constraints.
Inventory days fell by 11%, availability rose by 1.7% and lost sales fell by 1.3%, while overstocking and carrying costs dropped, particularly for perishables. Planners spent less time on manual work, and AI-generated orders needed fewer overrides. "We were impressed at how quickly we started seeing the benefits of invent.ai systems," said Ilker Tunaboyu, Supply Chain and Marketing Planning Director at Migros, adding that the retailer "saw a significant reduction in working capital in just five months." Migros is exploring further AI uses in assortment planning, pricing optimisation and promotion forecasting.
